How We Work

Technology alone doesn’t change sales organisations. We bring the strategy, the systems, and the cultural shift.

Knollwood is a hybrid practice - part commercial strategy, part systems engineering, part embedded change management. We don’t just advise. We build. And we stay until it works.

Step 1

Understand the Strategy from the Top

Every engagement starts with the business strategy. What is the firm trying to achieve? Where is it going? What does the go-to-market plan actually require from the sales function?

We work with leadership to translate corporate strategy into a clear commercial operating model - so that every target, every scorecard metric, and every incentive can be traced back to a strategic objective. Sales teams need to understand not just what they’re being asked to do, but why.

Step 2

Design the Performance Framework

We design the complete SPM architecture: targets, quotas, territories, scorecards, KPIs, and incentive plans. This isn’t a spreadsheet exercise. It’s a strategic design process that answers the questions every salesperson is silently asking:

  • "What exactly is expected of me?"

  • "How am I being measured - and is it fair?"

  • "How does my score translate to my bonus?"

  • "What do I need to do differently to improve?"

We build balanced scorecards that combine quantitative targets (revenue, new assets, pipeline) with qualitative metrics (client satisfaction, compliance, teamwork). We design incentive structures that are transparent, auditable, and directly tied to the behaviours and outcomes the firm actually wants.

Step 3

Build Intelligence into the Workflow

We design and engineer purpose-built systems that sit on top of your existing technology stack. Not another platform to log into - intelligence embedded into the tools your team already uses. CRM, email, calendar, reporting - all connected, all working harder.

The AI layer reads activity data in real time and translates it into coaching prompts, risk alerts, pipeline health scores, and forecast adjustments - automatically.

Step 4

Make the Change Stick

This is where most initiatives fail - and where Knollwood is different. The hardest part isn’t the technology or the framework. It’s getting 40+ sales professionals to actually change how they work.

We design for adoption from day one:

  • We sit with the business - embedded inside the team, not advising from a distance

  • We align incentives so the new way of working directly benefits the people being asked to change

  • We embed tools into daily routines - not as extra work, but as replacements for worse processes

  • We build governance that makes the new way easier than the old way

  • We redesign processes, rituals, and meeting cadences so the system becomes how work gets done

Culture change is not a side-effect. It is the product.

Why Knollwood - Our Differentiators

Boutique Insight, Enterprise Delivery

Knollwood brings the strategic depth and financial services expertise of a specialist boutique. But when engagements require enterprise-scale engineering — building AI agents, integrating across complex technology stacks, deploying at scale — we partner with NearForm, a 500-person AI engineering firm with deep experience in building production-grade technology solutions.

This means you get:

  • Strategic design from practitioners who’ve sat in your seat

  • Enterprise engineering capability without the overhead of a Big 4 consultancy

  • AI solutions built by specialists, not generalists learning on your dime

  • Scalable delivery that matches the ambition of the engagement

Experienced Practitioners, Not AI Vendors

Knollwood is led by practitioners with 25+ years of experience inside global financial services firms — not by technologists who discovered finance last year. We’ve managed sales teams, designed compensation plans, built CRM implementations, and navigated regulatory frameworks. We bring the domain expertise that AI vendors can’t.

Process Before Technology
We design the operating model first. Then we build the technology to support it — not the other way around. This is why our implementations stick: the technology serves a well-designed process, not the reverse.

Embedded Delivery Model
Our people sit with your business. We are in the pipeline meetings, the coaching sessions, the incentive design workshops. We don’t hand over a PowerPoint and leave. We build, we implement, and we stay until the change is permanent and the team owns it.
